Works. × Hills

A plan for Hills Health, built from our conversation on 21 September.

What we heard
"Everything's coming at us with all this AI. And we don't really know what we're doing with it."

82 people across five offices. Copilot in some hands, Claude with the developers, HubSpot and Jira Service Management shipping agents into the stack whether you asked for them or not. Real experiments, no plan underneath them.

You said you are not looking to shed headcount, you want to redeploy it and grow. That changes what we build, and the order we build it in.

Where the time goes today

Six things you already named.

Our read from the conversation. The Audit tests it against real work and finds where the hours actually sit.

01

Finance

Ten people in finance. Your read, not ours: the work no longer needs ten.

Brendan
02

Contract review

Already delivering real value, one chat at a time. No agent chain, no reuse, no record.

Don
03

Service operations

Level one tickets, triage and resolution. Being automated already, off the books.

Service
04

Tenders & client questions

Clients asking what is AI native in your product. The answer gets assembled by hand each time.

Sales
05

Tooling & access

No agreed tool set, nothing behind single sign-on. People are choosing for themselves.

IT · R&D
06

Data

Repositories in every direction. Transactional SQL underneath, nothing over the top to query.

The unlock

The agent nobody signed off.

A level three engineer built something that takes level one tickets, enters the client network and resolves them. It works. Nobody can tell you what it runs on, what it can reach, or where it is written down.

What it tells us

Capability is already there

Your people are ahead of your governance. That is a good problem and worth keeping. It just needs a sanctioned path to run on.

The fix

Same agent, in the light

One approved stack, behind single sign-on, logged and documented. Rebuilt where you can see it, review it and hand it to the next engineer.

What stays human

A named person approves

Access to a client network stays gated. The agent prepares and proposes. Nothing touches a customer environment without sign-off.

Scoped in the Audit against your actual service desk. The same pattern covers contract review, where two models review independently and a third resolves the disagreement, so you get the full picture rather than one chat's opinion.

Governance

Your data, your call.

Hills sells into hospitals and aged care. Your clients audit you. Everything we install is built to survive that.

Scoped access per person

Each role sees exactly what you decide it sees. The system enforces the boundary, not a policy document nobody reads.

We work inside your systems

Microsoft, HubSpot, Jira Service Management, your ERP. On logins you grant. We do not copy Hills data into systems of our own.

Documented, and model agnostic

Every workflow ships with documentation and a named owner. Claude, Copilot or both. You are never locked to one vendor.

Shadow AI gets somewhere to go

The only reliable way to stop unsanctioned tools is to make the sanctioned ones better. That is a design goal here, not a memo.

What Works installs

An AI-ready business runs on four layers. We install all four.

Four connected layers turn scattered AI use into infrastructure your team owns.

01

Architecture

Where AI sits, what it can access, and how it connects to the business.

The foundation
02

Context

The knowledge AI needs before anyone asks it to do the work.

Source of truth
03

The Brain

Living company knowledge that stays current as the team works.

Stays alive
04

Skills

The repeatable workflows that return time to the team.

Tools

Chosen last. The value sits in the system, not the software logo.

How the engagement works

The engagement, end to end.

Step 01

Audit

2–3 weeks

Map the work, rank the opportunities and build the 90-day plan.

Step 02

Embed

90 days

Set up the system, deliver the workflows and train an internal owner.

Step 03 When needed

Build

Scoped

Build a custom solution only when a workflow genuinely needs one.

Step 04

Optimize

Ongoing

Keep the workflows and company knowledge current after handover.

One sequence. One install. Your team owns it.

Audit

We start with the work. Not the tools.

Duration2–3 weeks

What we do

  • Interview representatives from each team in scope. We do not need to sit with all 82 people
  • Track real work end to end: a ticket from raise to resolve, a month end, a tender from brief to submission
  • Review the stack you already pay for, and what can genuinely connect to what
  • Document the AI already running inside Hills, sanctioned and otherwise
  • Your engineering team sits out this first pass, by agreement

What you get

  • Workflow maps with the hours each step really takes
  • Opportunities ranked by evidence and value, with the ones needing data work first called out
  • A written read on your data position, including whether a lake earns its keep before or after the workflows
  • A 90-day plan listing each workflow, its owner and its expected outcome

The Audit is a standalone document. Hills keeps the maps and the plan whether or not Works delivers the next phase.

Embed

90 days inside the business.

This is the fractional model you asked about. One Works operator embeds with Hills, inside the systems you already run.

What gets installed during the 90 days

  • A dedicated lead, backed by a bench of forward deployed operators
  • Company knowledge organised so AI can actually use it
  • Typically 6–10 workflows delivered and running
  • A six-week training programme, tailored by role
  • An internal owner trained to run it after we leave
A typical week
01Monday: training.
02Wednesday: leadership.
03Friday: office hours.

Async support throughout. The test is not the demo. It is what still runs when we are not in the room.

Blind case study · Boutique homebuilder

$10.5M additional revenue capacity unlocked.

A boutique homebuilder wanted to grow without adding headcount. The Audit unlocked the capacity already sitting inside the business.

Overview

Boutique homebuilder

A growing, design-led business with strong demand and a lean team.

Situation

Growth was trapped in admin

Repeatable work across proposals, design administration and quality assurance was constraining capacity.

Result

105–120 days saved each year

Nine workflows mapped. The client approved the 90-day sprint and moved into implementation.
